if you aren't farming 350gpm somewhere between EP and shieldbreaker you're going to fail.

the idea here is to ep->ult to maximize the number of auto-attacks that occur during the ult. there's a table on the forum somewhere that shows the number of auto attacks you get per level of ult as your IAS increases. EP and agi steamboots is 145 + whatever you have in base agi.

make sure you have SB active while ulting and not lifesteal. very, very important. swift slashes is physical damage.

you should also note that kongor is very easily soloed switching between SB and lifesteal. so it's probably not a bad idea to bind the orb switching to something other than the default. like x.
